How Many People Does It Take to Run a VR Arena (and What They Actually Do)
The question always lands after the price and before the signature. It is not a technical question: it is the line item that decides whether the attraction produces margin or consumes it.
In every site visit the question arrives at the same point in the conversation: after the price, before the signature. How many people does it take to run a VR arena. It is not idle curiosity. Labour is the second cost line of the attraction after equipment depreciation, and it is the only one the operator controls week by week.
The short answer is one person per shift. The useful answer is longer, because that person is not needed at every hour of the day, and in half the venues that already trade they are not an additional hire at all — they are a reallocation of hours that already exist on the rota.
The right question is not "how many people", it is "how many hours"
Counting heads misleads, because it implies a full-time role for an attraction that sells inside a narrow window. The correct unit is the weekly cover requirement: hours the arena is genuinely open to the public, multiplied by the number of people needed during those hours.
The arithmetic changes sharply depending on the starting point:
- Existing venue with floor staff already on shift — bowling centre, arcade, family entertainment centre. The arena rarely requires a dedicated full-time role. What a floor operator actually does, minute by minute
The mistake that produces bad rotas is treating game length as session length. The game lasts what it lasts; the session occupies the room for considerably longer, and that longer figure is the real capacity constraint. Two phases decide everything. The briefing is the one you cannot shorten without paying for it in incidents, complaints and reviews — and it is also where the premium perception that justifies the ticket price gets built. The reset is what determines how many rotations fit into an evening, and it is the only phase that compresses entirely through organisation: charged batteries staged in rotation, headsets sanitised on the rack in advance, the next group launched while the previous one is still leaving.
During play the operator is not idle. That is when the phone booking gets taken, the till gets handled, the next group gets staged. Sizing labour as though play time were dead time overstates the requirement by roughly a third.
Is one operator enough? Three variables decide
One operator per shift is the standard configuration and it holds on the large majority of trading evenings. The exceptions are predictable and identifiable in advance.

The rule that holds up on site: one person covers one play area at a time. The moment a venue sells two experiences in parallel — arena plus a portable format, or arena plus another attraction — it needs two covers, however close the two areas sit.
Size the shift against the hours that sell, not against opening hours
This is where most rotas waste money. Intuition says cover the arena for the whole trading day; the data says a large share of those hours produces nothing.

Three direct consequences for the rota.
Cover starts with the evening, not with the building. No session originates before 17:00, so every cover hour scheduled earlier is pure cost. A venue already open in the afternoon can run the arena on booking only during those bands, with no dedicated cover.
The peak shift moves with the season. In high season the weight splits between 17–20 and 20–24, and the weekend carries more than half of all players. In low season the centre of gravity shifts almost entirely to the late evening and the weekend drops below a third. These are two distinct rotas, not one rota with an adjustment.

What your staff should not be doing
A large share of the work operators expect to absorb does not belong on the floor at all. Game licensing, updates, diagnostics, bookings and reporting are platform activities, not shift activities.

The right way to read it is not absolute monthly cost but cover cost per session sold: weekly cover hours multiplied by fully loaded hourly cost, divided by sessions sold in the same week. It is the only figure that compares directly against ticket price and immediately says whether the shift is sized correctly.
Three observations recur whenever this calculation gets done with an operator.
Cost per session collapses with rotation, not with hour cuts. Reducing cover without increasing rotations reduces revenue by more than the labour saved. Margin comes from compressing reset time, not opening hours.
Larger formats do not require staff in proportion to players. The recurring mistakes
Covering the arena for the venue's whole trading day. With zero sessions before 17:00, every earlier cover hour is cost without return. Afternoon demand is handled on booking.
Sizing the shift against game time. Play is presence, not active work. Counting it as occupied overstates the requirement.
Assigning the arena to floor staff already fully tasked. The attraction runs below potential and accumulates dead time between groups. Half a person of additional labour almost always costs less than the revenue lost to missed rotations.
Not measuring reset time. It is the number that governs evening capacity and the only one entirely under the operator's control. A venue that never times it does not know how many sessions it can sell.
